The Bill You Forgot Was Coming

Your liability insurance renews every October. You know this. You’ve known it for years. And every October, the $2,400 renewal notice still manages to catch you a little flat-footed, because it’s not a bill you think about in June or August — it just shows up, bigger than you remembered, right when you’re also restocking for the holidays.

Insurance isn’t the only one. Software subscriptions renew annually and quietly double. A piece of equipment finally gives out. The landlord raises the rent $150 a month starting in January. None of these are surprises, exactly — they’re predictable costs that just don’t happen on a predictable monthly schedule, which is exactly why they feel like surprises when they land.

The Last Envelope in the Series

We’ve spent the last few weeks walking through the E4B™ System one envelope at a time — Income Tax, Profit, and Payroll. This week closes it out with the one that quietly protects all the others: the Operating Expenses envelope.

Rent, insurance, software, utilities, repairs, subscriptions — the stuff that keeps the lights on and the doors open, but doesn’t arrive in a tidy monthly amount. The whole point of this envelope is to stop these costs from raiding whatever account they happen to land on, whether that’s your payroll money, your tax money, or your own pay.

How Much to Set Aside

Look back at the last 12 months of these costs — rent, insurance, software, utilities, repairs, licensing, anything that isn’t inventory or payroll — and add them up. For most of our retail and restaurant clients, that lands somewhere between 15% and 25% of total sales, depending on how much square footage and how many systems the business is carrying. A tight operation with low overhead might sit closer to 15%. A business with a storefront, a kitchen, and a handful of software tools is more likely 20-25%.

Once you know the number, treat it the same way you’d treat the tax envelope: a percentage of every deposit moves into its own account the day the money comes in, not the day the bill shows up. When the $2,400 insurance renewal lands in October, it’s not a scramble — it’s already sitting there waiting.

What Changes When This Envelope Exists

The real shift isn’t financial, it’s emotional. Owners who’ve set this envelope up stop dreading the mail. A renewal notice stops being a crisis and goes back to being paperwork. And just as important, these costs stop quietly eating into the Profit envelope or the Owner Pay envelope because there was nowhere else for them to come from that month.

That’s really the whole idea behind all four of these posts: nothing in the E4B™ System is about cutting costs or working harder. It’s about giving every dollar a job the moment it hits your account, so nothing — tax, payroll, or the insurance bill you knew was coming — ever catches you off guard again.

Want Help Setting This Up?

Figuring out the right percentage for your business, and actually building the habit of moving the money the day it comes in, is exactly the kind of thing we work through together. If you’d like a second set of eyes on your numbers, let’s talk — that’s where we come in.

Thursday afternoon, the deposit from this week’s sales finally clears. The vendor invoice is due Friday. The food order showed up bigger than planned. And somewhere in the back of your mind, there’s payroll — due Monday, non-negotiable, and suddenly competing with everything else that wants a piece of that same deposit.

If you’ve ever moved money between accounts the night before payday hoping it clears in time, you’re not doing anything wrong. You’re just missing one piece: a payroll envelope.

What the Payroll Envelope Actually Does

The idea is simple, and it’s the same logic behind the income tax and profit envelopes we’ve talked about the last couple of weeks: the moment money comes in, a slice of it gets set aside for payroll — including the employer taxes that come with it — before it has a chance to get spent on anything else. Not after you’ve paid the vendors. Not “whatever’s left.” First.

That one change moves payroll from a decision you make under pressure every pay period to a number that’s already sitting there waiting, because you already decided.

Finding Your Real Number

There’s no single “right” percentage here — it depends on your labor model. Retailers often run payroll (with taxes) somewhere in the 15-20% of revenue range; restaurants, where labor is a bigger piece of the pie, often run closer to 25-30%+. Those are rough industry rules of thumb, not your number.

Your actual number is sitting in your own QuickBooks file. Pull your last three payroll runs (including the employer tax portion), add them up, and divide by the revenue from that same stretch. That’s your real payroll percentage — not an estimate, not a guess, the one your business actually runs on.

Set It Aside the Moment the Money Lands

Once you know your number, the mechanics are the same as any E4B™ envelope: every time a deposit hits, that percentage moves into a separate account (a free sub-account at your bank works fine) before it’s available to spend on anything else. By the time payday actually arrives, you’re not checking the balance and hoping — you’re just releasing money that’s already been set aside for exactly this.

It won’t feel like much the first few weeks. But the first time payroll lands on a tight week and you don’t even notice, that’s the envelope doing its job.

Where This Fits

This is the third envelope we’ve walked through — income tax, profit, and now payroll. Each one takes a number that used to live in your head (or worse, in a spreadsheet you update once a quarter) and turns it into something that happens automatically, every time money comes in.

If you’re not sure what your real payroll percentage is, or you want help setting up the actual envelopes rather than just reading about them, that’s exactly where we come in. Let’s talk about building out your E4B™ System.

Profit shouldn’t be whatever’s left over after everything else gets paid. Most retail and restaurant owners run their business that way without meaning to — rent, payroll, vendors, the food or inventory order, the credit card processor, whatever emergency popped up on a Tuesday. Whatever’s left in the account at the end of the month, if anything, is “profit.” That’s backwards, and it means profit is an accident instead of a decision.

Meet the Profit Envelope

In our E4B™ System, one envelope exists for exactly one purpose: profit. Not owner pay — that’s its own envelope. Profit. Every time money comes into the business, a small slice goes straight into this envelope before it touches a single bill. It sits there, untouched, building on its own.

Start Smaller Than You Think

Say you deposit $30,000 this month. Set aside just 3–5% — $900 to $1,500 — into a separate account labeled Profit, the same day the deposit clears. That leaves 95–97% to cover everything you’re already paying for. Most owners don’t even notice the difference at first. That’s the point — you’re building the habit before you worry about the size of the number.

What To Do With It Every Quarter

Every quarter, look at what’s built up in that envelope. Pull out at least half of it as a real profit distribution — a check to yourself, separate from your regular pay. It’s proof the business can support itself, not just you. Leave the rest as a cushion, and let the next quarter start building again.

Why the Small Percentage Actually Works

Setting aside a piece of profit before anything else forces the rest of the business to run on the 95–97% that’s left — which sounds uncomfortable until you realize most businesses already run on less than that most months, they just don’t know it because nothing’s been carved out on purpose. The envelope doesn’t create the constraint. It just makes it visible early, instead of finding out the hard way in December.

Once this habit is running, the next question is usually “okay, how much should be going into that envelope for a business like mine” — and that’s exactly the kind of thing we work through with owners in Business Vitals Coaching. If you want a second set of eyes on your numbers, let’s talk.

Picture this: you just closed out a strong year. Sales were up, the bank balance looks healthier than it has in a while, and you’re feeling good — until your accountant calls in March with a number you weren’t expecting. Suddenly a chunk of that “healthy” bank balance has to go straight to the IRS, and it’s money you’d already mentally spent on payroll, inventory, or just breathing room. If that’s ever happened to you, you’re not alone — and it’s usually not an income problem. It’s an envelope problem.

Sales Tax vs. Income Tax: Two Very Different Buckets

Most retail and restaurant owners already know, at least in theory, that sales tax collected isn’t really their money — it’s the state’s money, just passing through their bank account until it’s remitted, typically as a percentage of every sale. Income tax works on the same logic, even though technically it’s based on profit rather than revenue: if you set aside a portion of every sales dollar the same way you already do for sales tax, you’ll build up a cash cushion well before you actually owe anything — instead of scrambling to find it in April.

A Rough Way to Estimate Your Envelope

You don’t need exact numbers to get started — just a reasonable estimate you can adjust later. A simple rule of thumb: set aside roughly 10-15% of your total sales (not net profit — the goal here is a simple, consistent habit, not year-end precision) into an income tax envelope, adjusting up or down based on your typical margins, business structure, and state. If you’re doing $40,000 in sales for the month, that’s $4,000-$6,000 moved into its own account — not left mixed in with the money you’re using for payroll and vendor bills. It won’t land on the exact number you owe, and it doesn’t need to; the point is making sure the money’s there when it’s due instead of already spent.

Why This Is Worth Doing Even If You Hate Bookkeeping

The owners who get blindsided at tax time aren’t usually the ones with bad businesses — they’re the ones whose bank balance and their real cash position have quietly drifted apart. An envelope (literal, or more realistically, a separate savings account you don’t touch) keeps that gap from happening in the first place. It also makes tax season a lot less stressful, because the money’s already there instead of being a surprise bill you have to scramble to cover.

There’s another shift that happens once this becomes a habit: you stop dreading a good year. A lot of owners spend December looking for ways to “show no profit” — buying equipment they don’t need yet, prepaying expenses, anything to keep the number on paper low — because a big profit only feels like a big, unfunded tax bill waiting to happen. Once the government’s share is already sitting in its own envelope, a healthy profit stops being something to hide from. It’s just good news.

What to Do This Week

Open a separate savings account if you don’t already have one earmarked for taxes, and set up an automatic transfer of a rough percentage of your sales — the same way you’d hopefully already do with sales tax. It doesn’t have to be perfect on day one. It just has to exist.

This is exactly the kind of gap our Business Vitals Coaching℠ program is built to catch — not just whether you’re profitable on paper, but whether your cash is actually organized to support that profit. If tax time has ever felt like an ambush instead of a known number, let’s talk about getting your envelopes in order before it happens again.

Picture your best Saturday this month. The boutique’s been busy all day, or the restaurant’s had a two-hour wait at the door. You close out the register that night and the sales number looks great. Then you look closer and realize: half of that revenue walked in for the first time, and you may never see them again.

That’s the gap most small business owners never measure — total sales versus repeat sales. And it’s the difference between a business that can predict next month’s cash flow and one that’s white-knuckling it every 30 days.

The Math Most Owners Never Run

Here’s a rough example: a regular who visits your shop twice a month and spends $45 each time brings in $1,080 a year. A one-off customer who spends $120 once brings in… $120. One year. Total.

Multiply that out across your customer list and you’ll usually find the same pattern retail and restaurant owners see everywhere: a relatively small slice of customers — the regulars — accounts for most of the revenue that actually repeats, month after month. The rest is one-time noise. Good to have, but not something you can plan payroll or a vendor order around.

Your POS Has the Answer — Your Books Don’t

Here’s the catch: if you’re like most retailers and restaurant owners, QuickBooks isn’t where you’ll find this. Your books usually only see a daily or shift-level batch total synced over from Square, Toast, Clover, or whatever you’re running at the register — not which customer bought what. The customer-level detail — who’s a repeat visitor, who’s on your loyalty program, who hasn’t been back since March — lives in your POS system, not your accounting software.

So step one isn’t a QuickBooks report. It’s pulling the customer or loyalty report your POS already has (most systems built for retail and restaurants track this) and sorting by visit frequency over the last 90 days. You’ll see your actual regulars — and you’ll probably be surprised by a few names you assumed were regulars but aren’t.

Where QuickBooks Comes In

Once you know that split, QuickBooks can help you do something with it. A feature Intuit rolled out this summer as part of Intuit Intelligence lets you ask plain-language “what-if” questions and get a forecast of your P&L and cash flow against them — available on every plan, with usage limits depending on which one you’re on. So say your regulars normally cover 60% of a typical week’s revenue: you could ask what a two-week dip in foot traffic during a slow season would do to your ability to make payroll, and get a modeled answer instead of a spreadsheet guess. The insight starts at the register; the forecast happens in your books.

Why This Is a Cash Flow Problem, Not Just a Marketing One

This is really a Sales Vitals question, not a marketing question. A business built on regulars can forecast revenue with some confidence — you know roughly what a normal Tuesday looks like, so you know what you can afford to order, staff, or pay yourself. A business built on one-off traffic is guessing every week, which makes every other financial decision harder: how much inventory to carry, whether you can hire, whether this month covers rent.

That predictability — not just higher sales — is what actually stabilizes cash flow. It’s also usually one of the first things we look at with a new client, because most owners have never connected what their POS knows about customers to what their books say about cash flow.

If you’re not sure whether your business runs on regulars or on one-off traffic — or you know the answer and don’t love it — let’s talk about what a Sales Vitals check would show you.

Picture this: you wake up with a fever you can’t shake, or your mother calls and you’re on a plane by dinner. Either way, you’re gone for a week — no laptop, no phone calls, nothing. By day two, is your business fine? Or is it starting to unravel?

For a lot of small business owners, the honest answer is somewhere between “uncomfortable” and “on fire.” Not because anyone did anything wrong. It’s because the business got built around you being there every single day, and nobody ever stopped to ask what happens when you’re not.

The Passwords Nobody Else Has

Start with the basics: who else can get into your POS system if it locks up? Your bank portal? QuickBooks? The wifi router, even? If the answer is “just me,” you’ve got a single point of failure sitting in your head — and heads get the flu.

The Vendor Who Only Talks to You

Every business has one: the supplier who won’t budge on a delivery without your personal okay, the landlord who has your cell number but not your manager’s. These relationships took years to build, which is exactly why they’re risky — there’s no backup plan, just you.

The Judgment Calls That Live in Your Head

Who covers a shift when someone calls in sick? What actually gets comped when a customer’s unhappy? What’s the real opening and closing routine, beyond “unlock the door”? None of this is written down anywhere, because you’ve never had to write it down — you’re always there to make the call.

The One Signature Everything Waits On

And then there’s the stuff that just… waits. Checks that need signing. Approvals that need your say-so. A vendor payment nobody else is authorized to release. If it all queues up behind you, a week away doesn’t just slow things down — it can stall the whole operation.

Try the Week-Off Test

Here’s a simple exercise: pick a random Tuesday and write down everything that would grind to a halt if nobody could reach you for seven days. Passwords, vendor calls, daily decisions, signatures — the whole list. That list isn’t a to-do list. It’s your continuity gap, and it’s usually a lot shorter to close than owners expect. Sometimes it’s one shared password manager. Sometimes it’s training a manager on three decisions instead of thirty. Sometimes it’s just writing down the opening checklist that’s been living in your head for a decade.

The point isn’t to plan for disaster. It’s the difference between owning a business and being chained to one. A business that runs fine without you for a week is worth more — and it’s a lot less stressful to own.

If your week-off list is longer than you’d like, that’s exactly the kind of gap we help close in Business Vitals coaching — building the backups, checklists, and handoffs that let you actually step away. Let’s talk about closing yours.

Picture a Saturday night close at your restaurant, or a Saturday afternoon at your boutique. The POS spits out a batch report: total sales, tips, and one tidy little “sales tax collected” number. You glance at it, feel fine, and move on. Then quarter-end rolls around and you’re staring at QuickBooks trying to figure out which jurisdiction that tax actually belongs to, and whether the number even matches what your POS told you three months ago.

Intuit just rolled out a tool built for exactly that headache, but it comes with a catch worth knowing about before you lean on it.

A Report Built to End the Spreadsheet Scramble

QuickBooks Online’s new Sales Tax Liability report pulls together everything you need to file: tax jurisdictions, taxable versus non-taxable sales, the rate charged, and the tax actually collected, with drilldowns so you can click into any number and see exactly which transactions built it. You can pivot the whole report by jurisdiction or by rate, which matters the second you’re selling across county lines or running more than one location.

On paper, that should make quarterly filing close to painless.

The Catch: It’s Only as Good as What Your POS Hands Over

Here’s where it gets real for retailers and restaurant owners specifically. Almost none of you are typing sales into QuickBooks by hand. You’re running Square, Clover, Toast, or something similar, and that system is syncing into QuickBooks for you. That part’s great, until you look closely at how it’s syncing.

A lot of POS-to-QuickBooks connections post one lumped daily batch entry: total sales, tips, and tax all mashed into a handful of summary lines instead of itemized, jurisdiction-tagged transactions. Clover users run into this constantly — the batch payout hits the bank, but sales, tips, and tax land in QuickBooks as one blob instead of detail QuickBooks can actually sort.

If that’s how your feed is set up, the new Sales Tax Liability report doesn’t have much to work with. It can only break out what’s actually sitting in QuickBooks by jurisdiction and rate, and a lumped journal entry doesn’t carry that detail. You open the shiny new report expecting clarity and find the same single number you started with.

What to Check Before You Rely On It

Before you lean on this report for your next filing, it’s worth five minutes to check whether your POS connector posts itemized sales receipts or one daily summary journal entry. If you’re running multiple locations, delivery platforms, or selling across different tax jurisdictions, that distinction is the difference between a report that tells you exactly what you owe and where, and one that just hands you back your POS’s guess with a nicer font.

This is exactly the kind of quiet setup issue that doesn’t show up until filing day, and by then it’s a scramble instead of a five-minute fix. If you want a second set of eyes on whether your books are actually capturing what your POS is ringing up, not just the sales tax piece but the bigger cash flow picture behind it, that’s where we come in. Let’s talk.

It’s a Saturday night and the restaurant is slammed — every table full, the kitchen’s cranking, the bar’s three deep. Or maybe it’s your boutique on a Saturday afternoon and the register hasn’t stopped ringing since noon. It feels like the best day you’ve had in weeks. Then the month closes out and the bank balance tells a different story than the register did. That gap is what transaction profitability is all about — whether each sale actually made you money, not just how busy you were.

Busy Isn’t the Same as Profitable

A full house or a busy register only tells you one thing: you had volume. It doesn’t tell you whether any of those individual sales actually made you money once you account for what they cost you to deliver. A $22 entrée that took $9 in food cost, a server, and 40 minutes of table time isn’t automatically a “good” sale — it depends on the math behind it. That math has a name, and it’s worth knowing four numbers cold: cost of goods sold, average ticket, inventory turns, and carrying costs.

Start With What the Sale Actually Cost You

Cost of Goods Sold (COGS) is the direct cost of whatever you sold — the beans and milk in a latte, the wholesale cost of a sweater, the raw ingredients on a plate. A $5 latte that costs you $1.75 in ingredients is a healthy 65% margin. A $58 sweater you bought for $40 wholesale is a much thinner 31%. Same “sale,” very different transaction. If you don’t know your COGS by item or category, you’re pricing — and promoting — half blind.

Average Ticket: Are You Covering Your Costs Per Visit?

Average ticket is simply total sales divided by the number of transactions, covers, or customers. If your average ticket is $18 but it costs you $14 per table in food, labor, and overhead to earn it, you’re barely breaking even — and any slow Tuesday puts you underwater. Average ticket tells you whether you need to sell more per visit, not just more visits.

Inventory Turns: How Fast Does Your Cash Come Back?

Inventory turns measure how many times you sell through and replace your inventory in a year — COGS divided by average inventory value. A shop that turns inventory 12 times a year gets its cash back roughly every month. A shop turning it 4 times a year has cash sitting on the shelf for three months at a stretch. Same margin, very different cash flow — the faster you turn, the sooner that money’s available to pay rent, payroll, or your next order.

Carrying Costs: What It’s Costing You to Just Hold It

Every day inventory sits unsold, it’s costing you something — storage space, insurance, spoilage, markdowns, and the simple fact that cash tied up in a backroom isn’t cash you can use elsewhere. A common rule of thumb is that carrying costs run 20–30% of inventory value per year. That sweater with a healthy 31% margin can lose most of that margin if it sits on the rack for four months before it sells.

Putting Transaction Profitability Together

A transaction — or a product line — is truly cash-flow positive when the ticket covers its COGS and its share of carrying costs, and it turns fast enough that your cash isn’t parked for months at a time. Run those four numbers on your top sellers and your slow movers side by side, and you’ll usually find at least one item that looks great on the register tape and drags on your bank account. That’s transaction profitability in practice — and it’s exactly what we help clients dig into.

If you’ve never broken your numbers down this way, that’s exactly where we come in — let’s talk about digging into your real cost, ticket, and turn numbers so you know which sales are actually building your business.

If you run a small retail shop or restaurant, you already feel it: late summer is quiet. Back-to-school spending pulls dollars away from boutiques and gift shops. Restaurants sit in the lull between “last cookout of the summer” and the fall calendar filling back up. And right in the middle of that quiet stretch, the IRS wants a check — Q3 estimated taxes are due September 15.

That timing isn’t a coincidence you can control, but how you handle it is. Here’s how to figure out what you actually owe, see it coming in your cash flow, and cover it without raiding money you need for payroll or your next inventory order.

Know your real number — don’t guess

The most expensive mistake owners make with estimated taxes is guessing. Either they pay a flat amount based on last year and hope, or they panic and overpay, tying up cash they needed elsewhere. Neither is a plan.

Pull your year-to-date Profit & Loss in QuickBooks Online (Reports > Profit and Loss, set the date range to January 1 through today). Your net income on that report is the starting point — but it’s not the whole picture. If you’re a sole proprietor or single-member LLC, you also owe self-employment tax (15.3%) on top of income tax, and that’s the piece owners most often forget to set aside for. If you have a bookkeeper or accountant, this is exactly the number to hand them for a real projection rather than a guess based on last year’s return.

Your P&L is not your cash

Here’s where retail and restaurant owners get tripped up: a profitable P&L doesn’t mean you have cash sitting there to pay the IRS. You might show a healthy profit while your bank balance says otherwise, because that profit is tied up in inventory you just bought, a slow week of receivables, or equipment you paid for in cash but are depreciating over years.

Before September 15, look at your actual cash position, not just your P&L. In QuickBooks Online, run a Cash Flow Statement (Reports > Statement of Cash Flows) alongside your P&L, or use the Cash Flow planner if your plan includes it, to see projected cash in and out over the next few weeks. That’s the number that tells you whether you can cover the payment comfortably or whether you need to make moves first.

Three moves to make before the deadline

If the cash flow projection shows a gap, you have time to close it before September 15:

Chase your receivables now, not later. If you invoice wholesale accounts, catering clients, or corporate customers, send reminders this week. A week of faster collections can be the difference between a comfortable payment and a scramble.

Delay non-critical purchases. That equipment upgrade or the extra inventory order that isn’t tied to an immediate sale can usually wait two or three weeks without hurting the business.

Time the payment against your slowest sales days. If you know Tuesdays and Wednesdays are light, don’t schedule a big vendor payment the same week as your tax payment — spread the cash outflows across the days when revenue is coming in to offset them.

Build the habit so this doesn’t repeat

The real fix isn’t scrambling every quarter — it’s giving tax money its own home the moment it comes in, instead of leaving it mixed in with the cash you use to run the business. That’s the idea behind our E4B System (Envelopes for Business™): rather than one account trying to cover everything, you open a dedicated Income Tax Envelope — a separate bank account, completely apart from your operating account, that holds nothing but a growing reserve for your income tax bill. Every time revenue comes in, a percentage moves straight into that account before it ever gets the chance to look like spendable cash. By the time the next quarterly deadline hits, the money is already sitting there, untouched by payroll or vendor bills — no scramble, no guessing.

Q3 lands at an awkward moment for seasonal retail and restaurant businesses, but it doesn’t have to derail your cash flow. Know your real number, check your actual cash position — not just your profit — and give your tax money its own envelope so this deadline stops sneaking up on you.

Want help setting up your Income Tax Envelope and the rest of the E4B System? That’s exactly what we do — reach out and let’s get your cash flow and QuickBooks working together instead of against you.

It’s 9 p.m. on a Friday and you just wrapped a $1,400 catering order for a company party down the street. The trays are washed, the van’s back in the lot, and you’re tired. The invoice for that job? It’ll probably get built Monday morning, if you remember, and paid sometime after that. Multiply that by every custom cake order, private event, or wholesale case you sell outside the register, and you can see where a chunk of your cash is quietly sitting — not lost, just late.

QuickBooks just gave you a faster way to close that gap, and it’s built into tools you may already have open.

What’s actually new

As of this month, QuickBooks now lets you create and send estimates, invoices, and payment links directly from a Claude or ChatGPT chat. You describe the job — “invoice Riverside Catering $1,400 for Friday’s event, due in 15 days” — and it drafts the invoice with a “Pay Now” link built in. Nothing goes out the door without you approving it first, and once the customer pays, the transaction records itself straight back into QuickBooks. No re-typing it in Monday morning, no forgetting which jobs still need billing.

This isn’t about your everyday counter or register sales — those still run through your POS the way they always have. This is for the business that happens around the register: catering, private events, custom orders, wholesale accounts, anything where you’re the one who has to remember to send the bill.

Get paid upfront while your customer pays over time

There’s a second piece of news worth knowing about. Intuit also just announced a multi-year partnership with Affirm to build buy-now-pay-later directly into QuickBooks Payments. In the coming months, eligible U.S. businesses will be able to offer Affirm as a payment option on invoices and estimates — plans as low as 0% APR, no late fees for the customer. The part that matters most for you: you still get paid in full, upfront. Affirm handles the underwriting and takes on the risk if the customer misses a payment, not you.

For a $1,400 catering order or a big custom piece, that’s a way to make the bill easier for a customer to say yes to without you carrying any of that risk yourself or waiting any longer to get paid. Per QuickBooks’ August 2026 product update, businesses can already show the Affirm pre-qualification option on an estimate, so a customer can see if they qualify before the job’s even confirmed.

Why the timing matters for cash flow

The lag between “job’s done” and “invoice sent” is one of the quietest cash flow leaks in a retail or restaurant business, because it’s invisible until you actually look for it. If you’re averaging even a week of delay on a handful of catering or wholesale invoices a month, that’s real money sitting outside your bank account that didn’t need to be.

Being able to fire off the invoice the same night the job wraps — from your phone, in a chat, instead of waiting for a free hour at a desktop — shortens that lag without adding a task to your to-do list. Intuit’s own numbers on late payments show more small businesses are carrying overdue invoices than a year ago; getting the bill out faster is one of the few levers you fully control.

What to watch

A couple of things worth knowing before you try it: it’s currently limited to admin users on your QuickBooks account, and it’s a beta feature, so expect some rough edges. It’s also only useful if you’re consistent with it — an AI that drafts invoices for you doesn’t help if you don’t ask it to the same day the job closes.

The habit matters more than the tool

Here’s the thing about a feature like this: it can shave days off your cash cycle, but only if it becomes part of how you actually run the place — not a setting you turn on once and forget. That’s the part most QuickBooks setups miss. It’s easy to get the software configured; it’s harder to build the weekly habit of actually looking at what it’s telling you and acting on it.

That’s where ongoing coaching earns its keep. We don’t just get your QuickBooks set up and disappear — we check in with you regularly to look at what’s actually moving your cash flow, catch the invoices that are quietly sitting too long, and adjust as your business changes month to month. If you’d like help turning a feature like this into a real habit instead of a one-time experiment, let’s talk.
